“We would probably do nothing else today but process service requests if we had continued that way. Now we have the time to deal with things that offer our customers added value.”

— Mick Becker, Platform Engineer, EDEKA IT

The Problem

High manual effort: every new Azure subscription meant manual parameters, permissions, and access requests – which was internally referred to as a ticket long-throw (Ticketweitwurf). At the same time, the organization behind it grew rapidly: from 20 projects to nearly 90 and from 30 subscriptions to 260 Azure subscriptions in three years.

Building and operating their own internal developer platform would have required at least five additional cloud engineers who weren’t available. So they didn’t build one, they chose one: meshStack.

What EDEKA IT did:

EDEKA IT didn’t just automate tickets. They treated their cloud like a product – with three steps:

A self-service catalog with a modular system: The foundation is a subscription with predefined settings, on which optional services like network, budgeting, DNS, etc. are built. The Azure GitHub Actions Terraform Setup Starter Kit serves as a learning offer.

Platform-on-a-Platform. It’s not just EDEKA IT’s central Cloud Team offering platform services in the cloud: the integration team and the Kubernetes team are currently building their own platforms within the same meshStack, close to the developers who actually use their services.

Delegated governance. With the founding of EDEKA IT, the organizational size has nearly tripled, so central individual approvals no longer scaled. Guardrails have simplified approval processes.

What Changed

A development organization that is 3x larger is now served by the same Cloud Team. Infrastructure is provided in minutes instead of days. And EDEKA IT’s platform-as-a-product approach was honored with an award at meshcloud con 2025.

What's Next

The team is shifting its focus: away from fulfilling requests, towards actively seeking them – through interviews with product team customers to find out which building blocks are needed next. Their advice to others: talk to your platform customers early, don’t underestimate in-house marketing, and use proven frameworks like Microsoft’s Cloud Adoption Framework instead of reinventing the wheel.
